Case Study: The Path to One Billing Process

Posted by Bronach Branan in Consulting.

Turning scattered practices into a unified workflow – so billing is simpler, clearer, and ready to scale.

Key points covered in this article:

  • Transformed a fragmented, region-specific billing process into a unified workflow using UPN maps and RASCI roles, identifying inefficiencies in just 6–9 steps.
  • Facilitated structured discussions that helped the project team address long-standing questions and align on a centralized billing approach.
  • Laid the foundation for a scalable, simplified billing process that reduces errors, saves time, and improves client experiences.

Like many growing firms, this client found itself with a billing process that was splintered and fragmented. Each region had its own rhythm, tools, and unwritten rules. We stepped in to map it all out—not to criticize, but to understand. Using high-level UPN (Universal Process Notation) maps integrated with RASCI (Responsible, Accountable, Supports, Consulted, Informed) roles, we captured the core workflow in 6–9 essential steps. By focusing on the broad phases rather than granular details, we made it easy to spot where issues and inconsistencies were emerging.

The maps became more than diagrams—they became conversation starters. In planning sessions to discuss centralized billing, they helped the project team surface long-standing questions: Why does our team do it this way? What’s actually working? What would a unified process look like? Instead of debating opinions, the Project Team could react to a shared picture. That’s where the real value came from.

But here’s the risk: when billing processes stay fragmented, mistakes slip through, invoices get delayed, and revenue can be lost without anyone noticing, such as not billing for all time incurred. Teams waste hours reconciling differences, and clients get frustrated by inconsistent experiences. The longer you wait to unify, the more you risk scaling up confusion instead of growth.

That shift—from scattered practices to structured dialogue—laid the groundwork for a unified billing process that could scale, simplify, and support growth.
